feat(mcp): support stateless discovery and defer indexing - #959
FFF now starts indexing immediately when its parent process is under 60 seconds old and waits for the first search when the parent is older or its age is unavailable. --indexing eager|lazy overrides this policy. The MCP SDK update adds stateless discovery and allowlisted caller diagnostics while preserving legacy initialization.
Connection
Previous behavior
New default
Parent under 60 seconds old
Index at startup
Index at startup
Older parent; discovery or tool listing only
Index at startup
No index, watchers, content cache, or frecency database yet
Older parent; first search
Index already started
Initialize once, then wait for the scan
Concurrent first searches share one initialization result. Setup errors return a tool error, and discovery-only connections still exit on EOF or parent death. Parent identity is captured before index setup; the old unconditional scan-waiting task is removed.
Parent age is a heuristic, not an agent-role signal. A new main conversation in an older host can be lazy; a child launched soon after the host starts can be eager. Used instances still retain their indexes until shutdown. This mitigates startup resource use in #955; it does not fix host-side retention of completed agents.
The SDK changes support MCP 2026-07-28 discovery, legacy initialization, request-scoped client context, and allowlisted thread metadata. Arbitrary request metadata is not logged.
Validation on Linux:
87 unit tests and 6 process/protocol integration tests passed.
A real parent was exercised before and after 60 seconds: eager then lazy, with 128 successful searches across auto and explicit overrides.
25 protocol/lifecycle cases and root/child calls with two Codex versions passed.
100 randomized Codex lifecycle cases with forced lazy indexing passed: 101 tracked fff processes, no survivors after cleanup.
Scoped Clippy, make format-rust, and whitespace checks passed.
Native parent-age readers are included for Linux, macOS, and Windows; macOS and Windows runtime validation depends on CI.
Summary by CodeRabbit
New Features
MCP connections support multiple independent requests in a session while preserving request metadata.
Protocol discovery followed by legacy initialization continues to support tool listing.
Indexing can be configured as eager, lazy, or automatic. Automatic mode starts indexing immediately for recently launched parent processes; otherwise, indexing begins on the first search.
Discovery and tool listing do not start a lazy index; the first search waits for indexing to become ready.
Bug Fixes
Unsupported protocol versions receive a defined error response.
Connections exit cleanly when input ends or the parent process exits.

Walkthrough
The MCP server adds automatic, eager, and lazy indexing modes. Automatic mode uses parent age to select startup behavior. Lazy mode starts indexing on the first search. The transport and server use updated MCP APIs, and request logs include protocol and client context.

Summary
Indexing policy and parent-age detection crates/fff-mcp/src/indexing.rs, crates/fff-mcp/src/parent.rs, crates/fff-mcp/Cargo.toml
Auto selects eager indexing when parent age is known and under 60 seconds. Eager and Lazy override that selection. Parent age is queried on supported platforms.
Index startup and server wiring crates/fff-mcp/src/indexing.rs, crates/fff-mcp/src/main.rs, crates/fff-mcp/src/server.rs
IndexStartup initializes frecency state and the file picker once. The entry point starts it eagerly when selected. Otherwise, the server starts it before checking scan readiness.
Request transport and MCP API updates crates/fff-mcp/Cargo.toml, crates/fff-mcp/src/handshake.rs, crates/fff-mcp/src/harness.rs, crates/fff-mcp/src/main.rs, crates/fff-mcp/src/server.rs
HarnessTransport forwards transport operations, signals the first received message, and logs request context. The probe-tolerant transport and initialization timeout are removed. The server uses updated configuration and response content types.
Lifecycle validation and indexing behavior crates/fff-mcp/tests/parent_liveness.rs, README.md
Tests cover indexing modes, discovery, concurrent tool requests, handshake compatibility, startup failures, and parent exit. The README describes indexing modes and lazy startup.
dmtrKovalenko/fff#955: This change adds parent and session context to logs and tests parent-death shutdown, but does not address the missing Windows log path described in the issue.

Merge Risk: Moderate · up to 937e7
If a host starts the server in eager mode, keeps stdin open and sends no request, the intended 60-second release of the index may never finish. The process and its index resources could stay alive. Fix the timeout exit path before merging.

Explanation
The title names the two main changes: stateless discovery support for MCP and deferred (lazy) indexing. The raw summary shows the MCP SDK upgrade, the new IndexingMode/IndexStartup policy, and the removal of the handshake wrapper, which match the title. The title follows conventional commit format, is one sentence, and is specific enough for history scanning. Length (57 characters) is acceptable.

Do not return Err from the timeout branch.
When stdin stays open without a request, the Tokio stdin read can remain in blocking work during runtime shutdown. Returning Err does not stop the picker or force process exit. The process can therefore remain stuck after 60 seconds.
Stop the picker, then use a hard exit:
